SAP Signavio Process Transformation Manager: (Part 1) Wow!! Get Ready CoEs and Process Owners!

Intro:

Ok Folks!, I wanna preface this blog explaining why I use the interjection “Wow!” in the title of this blog.

I have worked in many projects, initiatives and task forces related to Business Transformation either with New Implementation of applications (mostly SAP, but also others), Re-configuration or Re-Customizaton of said applications, Re-engineering/Re-Design of Business Processes and last but not least,  supporting leaders in  developing internal structures and BPM WoWs & processes that would be enable the LoBs to sustain continuous improvement.

In many of these assignments,  one the challenges that I have observed through the years is related to creating a culture that “Business Transformation via the Analysis and Re-Design of a Process(es)” is as as cool ? and as important ? as any other process in Sales, Finance, and Product Development to name a few.

Sometimes I meet individuals in organizatons that have an interest/passion in an career path in Process Analysis or Continuous Improvement within a specific End-to End-process or Process Group, but many of them provide feedback that such roles are many times temporary as part of a project, or that they disappear because they never get traction due to lack of support, or strong opposition from other stakeholders averse to change.?

More than once I have heard some statements like these:

“I don’t wanna be a Process Owner, it’s an uphill battle and there is not much respect from others”

“It is difficult to get others on board in understanding that process improvement is not just about “AS-IS and TO-BE process diagrams and documentation”

“We do not have the best tools/systems to that help us create a culture of process improvement”

As someone that has been around the “Business Transformation” block for a while, seeing and understanding the vision that SAP has for Signavio’s range of products has been motivating and exciting, and “Wow!” is the reaction that naturally arises in me, and with this blog series I wanna share some of the reasons:

Wow! reason number 1:

So, I fell of my saddled horse ? out of joy! ?  (and I am an OK horse-back rider), when I saw for the first time the image below ? in one of the first SAP Signavio’s courses in Open SAP. I kid you not! from my point of view, this image is very important for anyone involved in Business Architecture, Business Process Management and Solution Architecture, it conveys a lot! (and I will write more about that in the coming blogs)?

Wow! reason number 2:

After I picked myself up from the ground, dusted off and got back on the horse ?, what happens?

Well, this past May there is a release of a new product in SAP Signavio’s Suite called SAP Signavio Process Transformation Manager

You know, I am not the type of person who offers gratuitous praise. Those that know me personally can attest to that; it takes a lot for me to be impressed. But I gotta tell you folks, if you do not see ? the potential that I see for all of us Process Analysis and Improvement enthusiasts (Nerds!) with SAP Sigavios range of products but especially with the Process Transformation Manager , is because:

a) I am either really “out to lunch ?” and need to take a long vacation in Bali

b) you gotta get some new prescription reading-glasses ?

or

c) you know something I don’t ?

Even the name of the product/SKU, “Process Transformation Manager (PTM)” is hot ? ! Having an application name like that, is already supporting the Process Category and its objectives and in a way empowering every team member internal and external to use it to reach the desired goal “To Transform a Process

In addition, once I took a look at the features of Signavio PTM, and what is coming down the pipe! I  had to really hang on to the saddle-horn so as not to “perform another random gravity check ?” (comedic interlude)

 

The below 2 slides come from SAP material and they present the current features and what is coming down the pipe ( Inluding future features with SAP LeanIX  ? and SAP SolMan ? ! )

Wow! reason number 3:

Once you take a look at the Demo (link shared at the start of the blog) or if you have already, you might be as excited as I am, about the potential of this application if it is implemented following a strong vision and good sponsorship from the “Big Honchos” in an organization. 

What SAP Signavio Process Transformation Suite and all of its subproducts, is affording us, is that it is formally establishing an application that will support the Process Category named: Develop and Manage Business Capabilities (Note: SAP LeanIX also in an application that supports the above)

APQC ( American Productivity & Quality Center ) has included the Process Category in its benchmark for many many years. (Process Category 12, in below image)

Unfortunately this Process Category is neglected in many organizations, the focus is always on the Process Categories that are seen as soley brining in the bacon?, that is “Operating Processes”.

One of the reasons or excuses (to be a bit provocative ?) that I have heard from Top Management for that neglect is that there was no single application that could really support it, and thus it makes more difficult to ingrain the “Continuous Process and Capability Improvement” culture in the organization. 

There is some truth in the above statements from leadership. However, Do I professionally believe that only a Top Notch application focused on “Process and Capability” Transformation is the sole  cause of the lack of a “Continuous Improvement” culture in any organization? – No I don’t, there are other factors, but we can take that conversation over a capuccino 

But now SAP Signavio Process Transformation Suite + SAP LeanIX are 2 applications, that are developed and will continue to be developed precisely to take care of Process Category 12, under APQC best practice. How do you like them apples ??

But the core of the 3rd Wow (as I see it), is that SAP is officially supporting the Role “Transformation Manager” ? (Hurrah!) with this new product. That is the cherry ? on top! I will write more about in Blog Part 2, and explain why I believe this.

Organizational Structure and Role Dynamics in SAP Signavio Process Transformation Suite

There might be many organizations that might choose to name the above role differently, and that is perfectly fine,  the 4 aims listed in the above slide ultimately are what needs to be accomplished by the implementation and effective use of an application such as SAP Signavio Process Transformation Suite

For the purposes of this blog series, (part 2 will be published next week), I am gonna stick to what is presented by the SAP Team, and use the Transformation Manager role ( I am personally a fan of the role name ? ) and present some recommendations/inspirations that can potentially be benchmarked by any organization in order to understand sample organization and role dynamics in using Process ManagerProcess Transformation Manager, Process Intelligence and Process Insights.

Below is a slide prepared by me, and it is the basis for the sample scenarios that I will write about in part 2, so keep en eye open for that! ?

 

Summary:

SAP Signavio Process Transformation Managers’ features are a very relevant and a well-directed addition to bring together the rest of the products in the Signavio Suite as well as relevant integration with LeanIX and Solman; and the upcoming features will for sure enhance what is already released this past May.

Process Excellence, Process Management and Business Architecture CoEs, many times are support areas in large organizations that despite their efforts, have not had at their disposal either strong applications that would support their objectives or other times applications that were not designed to integrate with one another in order to more effectively support said objectives. This this has been one of the Gaps in ensuring the effective deployment of APQCs Process Category 12 in many large organizations.

SAP Signavio’s Product Suite is now a very viable option to close that Gap, and as it can already be understood, it will not only support the improvement within processes in the SAP Landscape but also associated with other non-SAP applications.

As I wrote above, experienced Process Analysis and Transformation enthusiats, which usually sit in CoEs or as part of Improvement Projects can make wonders with a set of tools like these, if in addition they are empowered and supported by LoB Managers and Top Management.
